Staff augmentation vs a dedicated team

Both models give you engineers outside your payroll. They differ in who decides what gets built each day, and therefore in who is accountable when it goes wrong.

Short answer

Choose staff augmentation when you already have product and engineering leadership and need more capacity or a missing skill: the engineers join your team and you direct them. Choose a dedicated team when you need an outcome delivered without managing it yourself: the vendor runs a complete team and answers for the result.

What each model is

With staff augmentation (also called team extension), individual engineers join your existing team. They attend your stand-ups, take tickets from your backlog, follow your code review rules and report to your engineering manager. The vendor handles hiring, payroll, equipment and replacement; you handle everything about the work itself.

With a dedicated team (also called a squad or managed team), the vendor provides a complete unit: typically a tech lead, engineers, QA and often a product or delivery manager. You agree goals, priorities and acceptance criteria. The vendor plans the sprints, assigns the work and is accountable for delivery.

The question that decides it

Ask who in your company will spend time every day deciding what these engineers should do next. If there is a named person with the time and the context, staff augmentation usually works well and costs less. If the honest answer is “nobody, we hoped they would figure it out”, you need a dedicated team, because augmented engineers without direction produce activity rather than progress.

When staff augmentation works

It works best when the gaps are in capacity or skills, not in leadership.

  • You have an engineering manager or tech lead with time to onboard and direct new people.
  • Your backlog is groomed and your architecture decisions are already made.
  • You need a specific skill for a period, for example a React Native or data engineer.
  • You want to scale up and down quickly without changing how the team works.

When a dedicated team works

It works best when you need an outcome and do not want to build the management layer for it.

  • You need a new product, a rebuild or a clearly bounded part of the platform.
  • Your own team is busy with the core product and cannot absorb more people.
  • You want one accountable partner rather than several individual contractors.
  • You can define success in outcomes: a release, a migration, a performance target.

How the costs behave

Staff augmentation is priced per engineer, usually per hour or per month. The rate is lower because you supply the management, so remember to count the time your own leads spend directing the work.

A dedicated team is priced per team per month, or per milestone. The total looks higher because it includes the tech lead, QA and delivery management that you would otherwise provide yourself. Compare the two on the cost of a delivered outcome, not on the hourly rate.

Signs you picked the wrong model

Both failures are common and both are fixable by switching models.

  • Augmented engineers wait for tickets, ask the same questions repeatedly or build things nobody asked for: they need a lead, so move to a dedicated team or add a tech lead.
  • Your managers spend hours reviewing a squad’s internal decisions: you want control over the details, so staff augmentation will suit you better.
  • The vendor reports hours instead of results on a squad engagement: ask for outcome-based reporting or renegotiate.

Moving between the models

Many teams start with one model and change. A common path is a dedicated team that builds the first version, followed by staff augmentation once your own team takes ownership. Agree in the contract that engineers can move between the models without a new procurement process.

At elitics, team extension starts from €45–65 per engineer-hour on month-to-month terms, and dedicated squads start from €15,000 per month. Both include an NDA and IP assignment signed before work starts.

Common questions

Is staff augmentation cheaper than a dedicated team?

Per hour, yes, because you provide the management. Per delivered outcome it depends on how much of your own leaders’ time the engineers need. Count that time before comparing.

Can a dedicated team work inside our tools and processes?

Yes. A good dedicated team uses your repositories, ticketing and CI from the start, so you keep visibility and can take over the code at any time.

What is the difference between a dedicated team and outsourcing?

Outsourcing usually means handing over a defined project, often at a fixed price. A dedicated team is a long-running team that works on your priorities as they change, billed per month.

How fast can augmented engineers start?

At elitics, individual engineers typically start within about 48 hours of you approving their profiles. Dedicated squads start on a date agreed in the proposal.
